01 · The brief

A professional ecommerce business trapped inside a WooCommerce stack that wasn’t built for it.

Dermaplane Pro operates at the intersection of professional education and ecommerce. The business sells certification training, medical-grade dermaplaning tools, and ongoing subscription supplies to licensed skincare professionals worldwide. As the company scaled, WooCommerce stopped scaling with it.

Managing professional access was the headline problem. Only licensed aestheticians can purchase certain products and access training material — and the existing platform made approvals, gated content, and trade-only pricing brittle and manual. Subscription management for in-practice supplies sat on a separate tool that didn’t talk cleanly to the storefront. Email, analytics, and back-office systems were stitched together with custom plugins, several of which were overdue for paid upgrades and one of which had been discontinued.

The team needed a single platform — one ledger of customer truth, one set of integrations, one place to manage professional verification, B2B pricing, subscriptions, and the educational content that anchors the brand.

Shopify Plus as the single system-of-record for orders, inventory, B2B pricing, subscriptions, customer accounts, and education enrollment. Retired four standalone tools in the first 60 days.

Professional gating that respects the license.

License verification on signup, gated SKUs and educational content, trade pricing hidden behind login. The verification flow is editor-managed — the team approves new aestheticians without a developer in the loop.

Subscriptions migrated, not rebuilt by hand.

Moved the autoship business from QPilot to Smartrr with a dual-write soak so no in-flight subscriptions dropped. Cancellation, pause, swap, and frequency change are now self-serve in the customer portal.

A storefront the team can ship without us.

Custom Online Store 2.0 theme, section-based marketing pages, a Find a Professional locator for end-consumers, and a four-hour Loom curriculum. Marketing now ships landing pages, not tickets.

Diagnostic & data dig
Pulled 18 months of transactional data across Woo, QPilot, Klaviyo, and Google Analytics. Mapped every touchpoint and surfaced 9 friction points worth fixing first.
Weeks 4–8
B2B + subscription architecture
Designed the license-verification flow, the trade-pricing matrix, and the QPilot → Smartrr migration plan. Built a soak harness for dual-write testing.
Weeks 9–18
Storefront build
Custom Online Store 2.0 theme, refreshed PDP, Find a Professional locator, gated certification pages, account portal, and a section library for marketing.
Weeks 19–22
Migration, soak, switch
Catalog, customer accounts, active subscriptions, and B2B accounts. Six days of dual-write soak. Cutover at 02:00 PT on a Wednesday. Zero rollbacks.
Weeks 23–26
CRO sprint & enablement
Three rounds of measured experiments on PDP, cart, and subscription threshold. Trained the in-house team. Shipped the Loom curriculum and section docs.
